Outside the plan: Pascal asked for this plan and these corrections after the 2026-11-06 reality check.

What changes

Plan XT-107 image shrink (commit 1, plan only, no code)

  • New item docs/backlog/XT-107-image-shrink.md, Ready, with three agent cards in pascalandy/ncly-image-shrink: create the repository, build ncly image shrink through the loop, release v0.1.0
  • The slice: one JPEG, PNG, or WebP in, a smaller copy in the same format beside it, longest side 2048 px by default, location and other descriptive metadata removed, --dry-run and --force
  • The item also proves the template on a new extension: an agent new to the work builds it, and each stop on Nicely becomes an issue linked in Epic 19
  • Queue: COR-102, then XT-107, then COR-105. Pascal wants XT-107 in parallel with COR-102
  • XT-602 points to XT-107 as its first slice. architecture.md and the backlog README link it
  • GitHub: Epic 19 (Epic 19 · An agent shrinks an image with ncly image shrink #494) and the milestone XT-107 image shrink exist

Correct five stale statements (commit 2)

  • architecture.md: the platform has no OS trash yet (COR-629). The docs row says the extension is parked (XT-104)
  • COR-104: 169 was the core rule count at T1. just status now prints 174
  • extension-repository.md: the template justfile has twelve recipes, not eleven
  • XT-103: the extension template shipped with M18

Related issues filed today: #489, #490, #491, #492, #493. #287 closed as fixed by #398.

Pascal chose image shrink on 2026-11-06 as the first slice of XT-602,
built by an agent new to the work, in parallel with COR-102. Epic 19
(#494) and the milestone XT-107 image shrink follow it.

- XT-107: success means fewer bytes, else refuse without output
- backlog README: XT-107 keeps its cards here, as COR-103 and COR-104 do
- COR-104: anchor 169 and 13 to 2026-11-03, not T1
- extension-repository: twelve task recipes, plus default
- XT-103: drop the met M18 condition

Independent review: Codex gpt-6.1-sol xhigh, a session that did not write the change. Verdict REVISE, 4 blocking and 2 advise findings, all fixed in eecf3ba:

  • XT-107: "smaller" had no outcome when the output is not smaller. Success now means fewer bytes, else refuse without output; T2 adds that acceptance case
  • Backlog README kept external cards in their Epic, with only COR-103/COR-104 as exceptions. XT-107 is now a named exception
  • COR-104: 169/13 were not the T1 counts (T1 had 154/11). The sentence is now anchored to 2026-11-03, the commit that wrote it (0895b8b)
  • Epic Epic 19 · An agent shrinks an image with ncly image shrink #494: external PRs now say Part of pascalandy/nicely#494
  • advise: the template justfile has twelve task recipes, plus default
  • advise: XT-103 no longer waits for M18

The reviewer confirmed that just next, just status, plan validation, and prose limits pass, and that the second queue position and the external Proves format are safe. just signoff passed: Signed off on eecf3ba.

Merged as eecf3ba. After the merge, open Epics checked for stale queue references: #457 updated (just next serves #449 after COR-102 and XT-107 ship). #458 and #283 hold no queue reference. #494 labeled 1-ready-for-agent.
