Keeps tickets mode working against current upstream BMAD-METHOD v7 (main 61e01f82, 6.13.0-next). Two upstream changes broke it: Sofia (bmad-agent-po) replaced bmad-spec, bmad-ticket and bmad-correct-course, and each initiative and epic now keeps its breakdown in a tickets/ folder inside it. This PR also brings the docs up to date, including the README's planning pipelines.

Phases

  1. Dual-layout readers (08be18b9). A new leaf module, ticketlayout.py, applies upstream's rule: a container with a tickets/ folder inside it is read there, and any other container is read flat. Every direct tree reader goes through it: tickettree v6_key claims, ticketstore._markers, both retrospective-doc paths and the TUI board signature (now depth 4). A faulted probe raises the module's typed error and never reads as "flat".
  2. Re-vendor (4fe441c3). tests/fixtures/bmad_v7/ is now bmad-agent-po's tickets.py at 61e01f82. write_ticket_tree/write_plan and the e2e fake write the tickets/ layout by default, and flat=True writes the preview layout.
  3. Schema drift and parent refusal (9857e48c):
    • EpicRow reads folderless (unsliced) epic rows, plus folder/refined. Unsliced epics trigger no retrospective, closure pause or done boundary.
    • A parent view raises TicketsParentInitiative.
    • A new preflight finding, tickets.initiative-parent, refuses a parent initiative and names its children.
  4. Rename (ce0ee945). bmad-ticket becomes bmad-agent-po in pause and preflight messages, the bmod record's recommended_skills, the shipped skills (resolve wording per mode, the setup skill's v7 note) and the tests.
  5. Docs (51b2ba61):
    • README: "Three planning pipelines, one loop", with stories mode marked v6 (bmad-spec, 6.12) and ticket-tree mode added for v7. Also the v7 requirements, the quick-start route, the TUI and the docs list.
    • Tickets guide: prerequisites (plan with Sofia, the bmad skill switches active_initiative, where the store config comes from) and a new "Tree layout" section.
    • The setup guide's v7 section and Verify section, plus the escalations, FEATURES and TUI guides.
    • Skill examples on the new layout, and the CHANGELOG.

User-visible changes

  • Tickets mode reads the v7 tickets/ layout; a preview-era flat tree still runs with the preview-era tickets.py it was installed with.
  • validate and run refuse a parent initiative (tickets.initiative-parent) and say to set [core] active_initiative to a child.
  • status, run and run --dry-run no longer fault on an epic declared but not yet sliced.
  • Messages and the module record point at bmad-agent-po instead of the retired bmad-ticket.

Zero-token smoke against real upstream

This ran in a scratch git repo outside this repository. The project used upstream origin/main skills/bmad-agent-po/scripts/tickets.py → _bmad/method/scripts/, plus config_utils.py and render_skill.py → _bmad/scripts/. It also had the upstream bmad, bmod-method, bmad-build-auto, bmad-agent-po, bmad-retrospective and bmad-review skills, the v7 config layers, and a hand-written two-epic tickets/-layout tree. Setup was bmad-loop init, then [stories] source = "tickets". No coding-CLI session was started.

  • bmad-loop validate --probes → exit 0. It reported "BMAD v7 ticket tree: … (method module 6.13.0-next), initiative initiative-demo", "tickets.py offers every command and status tickets mode needs" and "bmad-build-auto dispatches from the ticket tree".
  • bmad-loop run --dry-run → exit 0. Output: "1 ready of 3 tickets", build order 1.1 Parse config → claude "/bmad-build-auto ticket 1.1", "no pause predicted", ready_to_start=1 blocked=2, and no tree fault.
  • Upstream uv run _bmad/method/scripts/tickets.py --project-root . status/next agreed: three backlog tickets, 1.1 ready to start, 1.2 and 2.1 blocked.
  • After adding a third [[epic]] with no folder, upstream emits {"slug": "epic-later", "id": 3, "after": [], "folder": null} and the dry run is unchanged: exit 0, same pick, no fault.
  • With the active initiative set to a parent (a tickets.toml with two [[initiative]] tables):
    • validate --probes → exit 1: active initiative 'initiative-program' is a parent initiative (children: initiative-demo, initiative-next) — set [core] active_initiative to one child. In --json the check is tickets.initiative-parent.
    • run --dry-run → exit 1 with tickets.py parent-initiative: ….
    • Upstream status returns its initiatives parent view, and upstream find 1.1 exits 1 naming the children.

Tests

  • uv run pytest -q -n logical: 16730 passed, 116 skipped
  • uv run pytest -q tests/test_docs_hygiene.py: 8 passed
  • uv run pyright: 0 errors
  • uv run python scripts/gen_policy_reference.py --check: current
  • uv run python scripts/seed_skills.py --check: forks match
  • trunk check: no issues
  • tests/test_tickets_e2e.py (real tmux, zero tokens) passes against the re-vendored script.

Summary by CodeRabbit

  • New Features
    • BMAD v7 ticket-tree mode supports the standard nested folder layout and remains compatible with preview-era flat layouts.
    • Validation identifies parent initiatives and guides you to select a child initiative before working with tickets.
    • Ticket boards show declared epics without folders as “not sliced yet,” without triggering retrospective or closure actions.
    • The Tickets board refreshes when ticket or Markdown files change throughout the initiative tree.
  • Documentation
    • Updated setup and workflow guidance for BMAD v7 ticket planning, refinement, and epic closure using Sofia (Product Owner).

…ayout

Upstream BMAD-METHOD 49fd27e4 moved each initiative's and epic's
tickets.toml, child epic folders, leaf files and plans into a tickets/
folder inside it. Add ticketlayout.breakdown_dir, which decides per
container by upstream's rule (a tickets/ directory holds the breakdown,
else the folder itself), and route every direct tree reader through it:
the v6_key claims reader, the T1 marker probe, the engine and TUI
retrospective paths, and the TUI board signature (now four levels deep).
A layout probe fault raises each module's typed error, never a flat read.

… the tickets/ layout

Re-vendor upstream BMAD-METHOD at 61e01f82 (tickets.py now lives under
skills/bmad-agent-po/). write_ticket_tree/write_plan write the tickets/
sub-folder layout by default, with flat=True for preview-layout reader tests;
spawning tests and the e2e fake retrospective follow the new paths.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Upstream tickets.py (61e01f82) lists every declared epic in `status.epics[]`,
one with no folder yet as `{slug, id, after, folder: null}`, and answers
`status`/`next` on a parent initiative with its children instead of tickets.

- ticketmodel: `EpicRow` gains `folder`/`refined` and an optional `next_id`;
a folderless row parses as unsliced, a row with a folder stays strict.
  A parent view raises `TicketsParentInitiative` (a `TicketsSchemaError`
naming the children), re-raised by tickettree with kind `parent-initiative`.
- tickets_source: an unsliced epic owes no retrospective or closure; when it
is all that is left the run stalls naming it as not created yet.
- cli status board: an unsliced epic reads "not sliced yet".
- install.tickets_preflight: new `tickets.initiative-parent` problem, read from
  the initiative's tickets.toml in either layout without spawning the script;
a stat/parse fault is a named finding. Store checks are skipped for a parent.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Upstream retired bmad-ticket as renamed to bmad-agent-po (Sofia). The
epic-closure, refine and missing-initiative messages, the recommended
skill in the bmod record, the shipped skill docs and the comments now
name bmad-agent-po. bmad-loop-resolve's spec-change advice is per mode,
and bmad-loop-setup notes the v7 `bmad setup bmad-loop` route.

Walkthrough

The changes add support for nested v7 ticket-tree layouts alongside preview-era flat layouts. They add parent-initiative validation and unsliced-epic handling, update retrospective and board path resolution, and revise BMAD v7 setup guidance and tests.

Changes

BMAD v7 ticket-tree support

Layer / File(s) Summary
V7 ticket-tree contract and fixtures
tests/fixtures/bmad_v7/*, tests/conftest.py, tests/test_conftest.py
The v7 ticket-tree fixture uses per-container tickets/ stores and supports parent-initiative views, unsliced epics, and moving tickets. Test helpers can build nested or flat layouts.
Layout-aware path handling
src/bmad_loop/ticketlayout.py, src/bmad_loop/tickettree.py, src/bmad_loop/ticketstore.py, src/bmad_loop/tickets_engine.py, src/bmad_loop/tui/*, tests/test_ticketlayout.py, tests/test_tickettree.py, tests/test_ticketstore_probe.py, tests/test_tickets_e2e.py, tests/test_tickets_engine.py, tests/test_tui_*.py
Shared helpers resolve nested or flat ticket paths. Ticket-tree reads, store probes, retrospective lookup, TUI summaries, and board refresh signatures use those paths.
Parent initiatives and unsliced epics
src/bmad_loop/checks.py, src/bmad_loop/install.py, src/bmad_loop/ticketmodel.py, src/bmad_loop/tickets_source.py, src/bmad_loop/cli.py, tests/test_install.py, tests/test_ticketmodel.py, tests/test_tickets_source.py, tests/test_tickets_engine.py, tests/test_cli.py
Preflight reports parent initiatives and their children. The model rejects parent-initiative next and status views and represents epics without folders. Ticket selection and the board handle these unsliced epics without starting closure or retrospective work.
Setup guidance and v7 terminology
CHANGELOG.md, README.md, docs/*, docs/reference/*, skills/*, src/bmad_loop/stories.py, src/bmad_loop/devcontract.py, src/bmad_loop/statemachine.py, tests/test_bmod_manifest.py, tests/test_store_commit.py, tests/test_tui_app.py, tests/test_cli.py
The documentation describes v7 prerequisites, ticket-tree layouts, parent-initiative validation, and the bmad-agent-po workflow. Examples and expected messages use the updated agent name.

Give BMAD v7 users the v7 registration command in Confirm.

When the module was not previously registered, the Confirm step tells every user to run npx bmad-method install. Line 32 instead specifies bmad setup bmad-loop for BMAD v7. Branch the final instruction by BMAD version so a v7 user receives the correct command.

P1 Badge Expose retrospective layout probe failures

When statting <initiative>/tickets fails because of permissions or a filesystem error, this silently substitutes the preview-era flat path and presents it as the retrospective’s actual location. The operator can therefore be directed to the wrong file with no indication that layout detection failed; keep the viewer available if desired, but include the probe fault in the TUI output instead of making the fallback indistinguishable from a successful lookup.

Fixed in 6f88580. A tickets/ stat fault no longer looks like a located document. The viewer now reads retrospective: location unknown — layout probe of <initiative>/tickets failed (<fault>); flat-layout guess: <path>, so the fault is shown and the viewer stays usable. Regression test test_epic_closure_summary_surfaces_a_layout_probe_fault; it fails with the old fallback (ablation performed).

… path

The epic-closure viewer folded a tickets/ stat fault into the flat-layout
path, indistinguishable from a located document. It now says the location
is unknown, names the fault, and offers the flat path only as a guess.
